What's the Scariest AI Security Risk Most Companies Are Ignoring Right Now?

2 min read

AI security isn’t a future concern. It’s a business-critical issue already unfolding inside companies that may not even realize they have exposure.

Q: What’s the scariest AI security risk most companies are ignoring?

Business Leader: We keep hearing about deepfakes, model hacking, and sophisticated cyberattacks. What should concern us most?

AI Security Expert:Shadow AI-driven data leakage is the risk many organizations still underestimate.

Shadow AI happens when employees use unapproved AI tools, personal accounts, or AI features embedded in software without proper security review. They may paste in customer information, contracts, source code, financial details, or internal strategy documents simply to summarize, analyze, or rewrite them.

The danger isn’t always malicious behavior. It’s normal productivity activity happening outside your organization’s visibility.

IBM AI security and governance breach statistics

IBM’s 2025 Cost of a Data Breach Report found that:

  • 1 in 5 organizations reported a breach involving shadow AI.

  • Organizations with high shadow AI usage experienced breach costs averaging $670,000 higher.

  • 65% of shadow AI incidents compromised personally identifiable information.

  • 40% compromised intellectual property.

  • Only 37% of organizations had policies to manage or detect shadow AI.

Business Leader: But if the AI tool is popular and reputable, isn’t the risk limited?

AI Security Expert: Not necessarily. Reputable tools can still create exposure if your company doesn’t control account settings, data retention, permissions, integrations, or training policies.

The risk becomes even more serious when AI connects to email, cloud storage, CRM systems, or internal databases. A malicious document or webpage can contain hidden instructions that manipulate an AI assistant into revealing information or taking unauthorized action. The OWASP Top 10 for Large Language Model Applications ranks prompt injection as the leading AI security threat.

Q: What should leadership do now?

Start with visibility and control:

  1. Inventory approved and unapproved AI tools.

  2. Require company-managed accounts for business use.

  3. Extend data loss prevention to AI uploads and copy-paste activity.

  4. Apply least-privilege access to AI agents.

  5. Require human approval for high-risk actions.

  6. Test AI systems against prompt injection and data leakage.

Accenture reports that only 1 in 10 organizations are ready to defend against AI-augmented cyber threats, while 77% lack essential data and AI security practices.

Some leaders worry that strong controls will slow innovation. We see it differently. A governed AI environment lets employees move faster without turning confidential data into an uncontrolled external asset.
